The whole point of retrospectives is to collaborate effectively so that you can continuously improve as a team. This can't be achieved if all you hear in the retrospective is crickets. Engaging early before the retrospective has a way of making the team members warm up to the retrospective before the meeting, so that when the meeting starts, you already have an engaged team ready to go. You don't want the 'warming up' to take place during the meeting. This can be done by sending out the agenda early and sometimes, I send out the link to the ice-breaker too (depending on the type of ice breakers). This gets the team relaxed and excited and sometimes I have funny answers on my board before we even get started. Which is a great way to begin.

When I have quieter team members on my team, I sometimes reach out to them prior to the retrospective and ask if they have something they think we can improve on. Most times they do. When the meeting starts however, they may still not bring it up, because they may have talked themselves out of it. This happens a lot with introverts. So I can say for example, 'Hey Jane, you mentioned so and so earlier, would you like to shed more light on that?' And that's all the encouragement they need to discuss openly. This is a great way to get quieter team members to contribute and ensures everyone has a voice and all voices are heard. This creates a safe space for your team.
